Private Domain Operations in the Education Industry

Case Overview

Content matrix + community operations, lead conversion rate increased 6x.

Project Background

The client is a chain education institution in East China focused on K12 subject tutoring, with 12 offline campuses and over 5,000 enrolled students. The institution had long relied on traditional customer acquisition channels such as Dianping and street-level promotions at school gates, with the cost per lead having climbed to 380 yuan and an in-store conversion rate of less than 8%. Management realized that building their own private domain traffic pool was essential to break free from dependence on high-cost public domain traffic.

Core Challenges

Before the project launched, we conducted a comprehensive diagnosis of the institution's private domain foundation and identified three key breakpoints:

  • Content disconnected from scenarios: The official account published 3 family education articles per week, but the content had no connection to course products. Readers left immediately after reading and could not be converted into high-intent leads.
  • Communities reduced to ad groups: The institution had previously created 47 parent groups, and operations staff mechanically pushed coupons and course posters daily. The monthly group exit rate reached as high as 12%, and parent interaction rates were below 3%.
  • Broken lead handoff: When sales received enrollment intentions from communities, they still logged them in Excel and then repeatedly confirmed by phone. The average time from lead appearance to first follow-up was 26 hours, during which many high-intent parents were intercepted by competitors.

Solution

We built an integrated private domain operations system for the institution consisting of "content layering + community SOP + automated lead flow":

  • Restructured content matrix: The original general education content was split into three content lines—"subject score improvement tips," "enrollment policy interpretation," and "student growth stories"—corresponding to three tiers: potential users, high-intent users, and enrolled users. Each week, 5 substantive articles plus 1 light interactive piece were consistently published, with all content ending with a conversion hook for a free subject diagnosis.
  • Layered community operations: The 47 mixed communities were reorganized into 68 vertical groups by grade and subject. Each group was equipped with a standardized 7-day nurturing SOP—the first 3 days shared substantive content to build trust, days 4-5 launched a limited-time free diagnosis campaign, and days 6-7 had consultants conduct one-on-one private follow-ups.
  • Automated lead flow: After parents in the community clicked the diagnosis registration link, the system automatically tagged them (grade, weak subjects, intent score) and pushed them in real time to the corresponding campus consultant's WeCom, requiring first response within 5 minutes.

Execution Highlights

The most critical step in project execution was using a "diagnostic report" instead of "course recommendations" as the core lever for community conversion. What parents received in the community was not a course discount coupon, but a personalized diagnostic report generated based on their child's monthly exam mistakes. The report was built by the institution's academic research team, who pre-loaded question bank rules. After parents submitted basic information, the system automatically generated an 8-page academic analysis. The professionalism of this report far exceeded parents' expectations, and many parents proactively shared screenshots on Moments, creating secondary传播.

At the same time, the operations team set Wednesday evenings as a fixed "enrollment policy live Q&A" slot, with senior academic research leads answering parent questions online. Live stream previews were published in the community 3 days in advance, and after each live stream, replay links and highlight notes were simultaneously pushed to all communities, continuously extending the content lifecycle.

Results Data

After 90 days of refined operations, the institution's private domain traffic pool completed its transformation from an "advertising placement venue" to a "trust cultivation venue." The community exit rate dropped from 12% to 2.1%, and proactive parent inquiries increased to an average of 47 per day. The most core change occurred in the lead conversion stage—sales first follow-up time was shortened from 26 hours to 8 minutes, and the in-store rate of high-intent leads increased significantly.

380 yuan → 96 yuan
Cost Per Lead Decrease
Private domain repurchase and referral share increased, overall customer acquisition cost dropped from 380 yuan to 96 yuan

Lessons Learned

This case validated a core logic: private domain operations in the education industry are essentially the construction of a "professional content trust chain." Parents are willing to stay in the community not because of large discounts, but because they can continuously obtain free professional advice helpful for decision-making. Diagnostic reports, policy interpretations, and mistake analyses—content that seemingly does not directly sell courses—are precisely the most effective levers for building trust and shortening the decision cycle.

For education institutions also facing high customer acquisition costs, we recommend starting with a single high-value content tool (such as subject diagnosis or college application simulation), first running through the minimal closed loop of "content attraction → community nurturing → one-on-one conversion," and then gradually expanding the content matrix and community scale. Private domain is not a traffic pool, but a compound interest account of trust assets.
